the problem

Merchants announce their products and services in Google (Shopping and Maps).

Merchant Center is a free tool that helps millions of shoppers on Google discover, explore, and buy products. With a Merchant Center account, merchants can upload and manage their product data so that their products appear across Google Search, Maps, YouTube and more.

Google sends marketing campaigns to merchants about different new Google features and more.

In order to make these notifications more efficient, we revamped the way these are sent and we powered them through AI driven recommendations.

The team needed an experienced senior TPM with high attention to detail to coordinate all intake demand and help the Engineering team to execute the new recommendation-notification model. They also wanted to implement several process improvements along the way, document them and train all the team.

17% new intakes reduced Time to Deliver from 2 months to 1 week

* Hands on E2E creation of the Notification Catalog (Advanced Google sheets and SQL) that streamlined the intake process of B2B Marketing campaigns. 17% of new demand is now implemented by modifying old campaigns - reduction from 2 months to 1 week in Time to Deliver.

* Strengthened partnerships with clients and creative agencies that form part of the whole process lifecycle.

* Automated reporting, dashboards. Knowledge Management.

* Regular training and refreshers to creative agencies, engineers, Ops PjMs and clients on the intake process.

* Building strong partnerships with third-party vendors, optimizing resource utilization and cost-effectiveness. Bugdgeting.

* Design and implementation of an end-to-end intake process for a new AI-powered notification program with custom recommendations.

* Clients engagement to define demand and requirements

* Coordinating multiple external Creative agencies, Engineering teams, and Operations Project Managers.

* Process improvements for the new recommended notifications intake process.

* Led technical discussions to unblock bottlenecks and reduce dependencies.

* OKR planning & 2 year strategy creation.

Hands on practice in advance Google Sheets and SQL scripting.

Working through ambiguity is one of my key learnings. Find my own scope of work.

Listen carefully to the end client. Implement changes when needed.

Documentation of all process improvements without education and socialisation is not enough.
